3 Reasons Open-to-Buy is THE Critical Planning Tool for Retailers

Image of Woman Reviewing Data

When you’re new to retail planning, or maybe have been in retail operations (but not planning specifically), open-to-buy (OTB) can feel complicated. But, it’s one of the most proven ways to effectively plan and to keep your organization thriving. Here are a few of the main benefits you’ll experience if you take the time to understand OTB planning and get familiar with the tools that can help you handle it more successfully.

The Open-to-Buy Formula

First, it’s important to know how to calculate an accurate OTB. While the general equation is straightforward, you can make it more nuanced as you gain further knowledge and experience. When you’re just getting started, however, use the following simple approach: Receipts minus on-order commitments = OTB.

One more quick definition. Receipts = beginning inventory + sales — ending inventory

An Open-to-Buy in Retail Template

Although that’s the basics of “how,” we’ve also built a handy OTB Template you can use to manage these critical metrics. If you’re on the hunt for some motivation to put the time into downloading and using that handy template, here are some of the “why’s” behind OTB’s importance.

Open-to-Buy Benefits

Benefit #1: Clear Buying Guidance

One of the most helpful aspects of establishing an accurate OTB is that it’s instructive. You don’t have to buy based on instinct or even informed guesses; you can buy with precision and clarity. Let’s say you’ve created your OTB plan with detailed categories (e.g. “high heels,” “sandals,” “galoshes,” “hiking boots” and “sneakers” rather than just an overarching “shoes” category). If you want to help refining what level of attributes to consider, we cover best practices and examples here.

As such, you’ll know how to adjust buying up and down based on each store’s sales and inventory plans instead of taking a shot in the dark. Your downtown San Francisco store will likely need to be stocked with more high heels, while your Colorado Springs store will likely need more hiking boots and sneakers.

Additionally, your open-to-buy planning can guide you in determining trends. Simply taking an educated guess about seasonal needs doesn’t mean you’ll have what you need on-hand when you need it. In fact, many retailers find that seasonal shopping often starts a lot earlier than one might logically expect. Planning and staying on top of your OTB ensures you’ll buy the right amounts at the right time.

Benefit #2: Helps You Stick to Your Budget

There’s nothing quite as stressful as busting your professional budget, and having to scramble or explain yourself to your management team. OTB calculations help you avoid this unpleasant situation by properly planning from the get-go. If you know that seasonal spikes are coming, for example, you’ll plan your sales projections higher and your inventory higher — which will impact your OTB. This will serve as the backbone of all you do, and set you up to stick to your budget.

Furthermore, your OTB can help you identify any excess in your budget. Since you’ll have a better grasp on managing your merchandise, you might find that you’ve traditionally overspent in one category. Once such a discovery is made, you can pull back funds from that category and invest them elsewhere. This keeps you allocating budget where it’s most needed, prevents unnecessary cash flow problems from arising and can even improve profitability.

Benefit #3: Improves Inventory Management

Finally, but perhaps most importantly, OTB retail helps you manage your inventory more smoothly and accurately. By knowing your sales projections and keeping your expected inventory fluctuations, you’re far less likely to get stuck with a surplus of product or — on the flip side — disappoint customers by running out of favorite items.

The frequency that effective OTB planning requires can also bring a lot of value to your business. Instead of managing goods on a quarterly or yearly basis, you’ll be in touch with sales and inventory monthly (or even weekly). As such, you’ll be operating based on information received in real-time, which gives you flexibility with inventory and better accuracy with forecasting.

Last, but not least, OTB planning helps your operations team. If your receipts are going to be especially high in a given month, they can staff up to plan for that so the process of receiving the goods into your warehouse or store isn’t stymied by limited resources. Everyone wins.

In Conclusion: OTB for Retail is Really, Really Important

OTB is an essential tool that retailers can use to buy better, handle their finances more efficiently, manage their inventory more seamlessly — and satisfy customers’ demands more predictably. Open-To-Buy Planning — What is OTB for Retail?

Every retailer has sales and inventory plans, but how they interact is often misunderstood, or at least underappreciated. The solution is open-to-buy (OTB). By ignoring this critical tool, operations leaders risk mismanaging their most expensive asset, inventory. Here’s more about OTB and how to use this formula to ensure successful inventory management and budgeting for your business.

What is Open-To-Buy?

So, what is OTB? You’ve likely heard the phrase, but the specifics may still be a bit foggy. This post will introduce OTB, retail best practices and the power of merchandise planning technology. It will also take a look at the purpose of planning in a system like Toolio, which is to make sure the right product is in the right place at the right time at the right price. Let’s dig in.

What is WSSI in Merchandising?

How about WSSI? WSSI, i.e. Weekly Sales, Stock and Intake, is just another name given to Open to Buy, and is typically the terminology that is used in the United Kingdom and South Africa. So, WSSI and OTB are just different terms given to the same tool.

Open-To-Buy Definition

Open-to-buy (OTB), then, is essentially a budget for future receipts contained to a point in time. While it should be used by nearly all retailers, it is especially important for multi-location or multi-channel retailers to ensure productive inventory across all locations and channels. When the calculation is done correctly, it will result in a solid budget for buyers or production teams to plan their incoming receipts.

It’s helpful to note that OTB can either be expressed in units, retail dollars or cost dollars, depending on your goals and needs. Furthermore, OTB is not a static tool; it requires actual numbers to roll in for the current window and future plans to be adjusted to trend to inform its accuracy. Open-to-Buy is also called a WSSI, or Weekly Sales, Stock and Intake report, which is the more commonly used terminology for this tool in the UK and Europe.

This is where Toolio can help greatly by feeding in actualized data. It can help you see whether you’re going to miss an inventory target due to a canceled item or end up over-inventoried because of a missed sales plan. Toolio’s automatic actualization of the data feeding in from your tech stack empowers you to quickly adjust sales and inventory plans to give you a more accurate picture of your OTB.

When to Conduct Open-to-Buy Budgeting

It’s important to note that OTB isn’t something you “set and forget.” Since it’s dependent upon accurate data, you must reassess it weekly while in-season. The best time to do this is when the prior week’s data has come in. This way, you can continue to adjust the numbers based on where your inventory and sales targets actually stand, giving you real-time insights that allow you to plan more effectively.

For example, you may have projected your sweater sales rather conservatively, expecting the winter chill to have died down by a certain date. But when a cold spell sets in, your data may reveal that your actual sales are outpacing your projections. This tells you what to reorder and what not to reorder — which in this case might be sandals or another hot-weather item. It also gives a clearer perspective into the best way to earmark the OTB budget that’s left.

When it comes to timing, lead times are also key to understanding the greater picture of OTB. Your lead time is how long it will take for a given product to be made and then moved (from its starting point to its final destination). In Toolio, you can put in your lead times based on your date and then automatically see the date by which you must place the order. This is very helpful in making sure your goods arrive on time.

The OTB Retail Formula

The formula for calculating an accurate OTB for a retail company is your receipts minus on-order commitments. For example, if you’re planning to receive 100 dresses and have 50 on-order commitments, your OTB would be 50. In other words, you’d still have 50 units that are open for buying. With this in mind, proper OTB planning requires the right timing, which also necessitates the right sequence. First come your sales targets, then your inventory plans. From there, you can calculate a receipt plan which drives your OTB. Here’s a deeper look at how this works.

OTB Budgeting Step-by-Step Guide

1. Determine the Right Sales Budget

Before you can calculate OTB, you must determine your sales plan. One major mistake companies make is setting sales targets without thinking about how to achieve those targets. For instance, they may say they want to reach $1.2 million in sales for the year since they reached $1 million the previous year. But, without understanding their inventory position to support such sales, they’re not set up properly to accomplish the goal.

This is why we recommend starting by setting sales AND inventory targets, remembering to consider the capacity of your stores and warehouse when doing so. Then, from your sales and inventory targets you will calculate your receipts. You want to have positive receipt plans each month to support the concept of freshness, since new receipts continually flowing in go a long way in keeping the customer excited.

There are other factors that can affect your receipts, like planned markdowns or which items you have on-hand versus on-order. But, what’s detailed above is the easiest, most straightforward way to get started calculating your sales plan and OTB. You can always get more nuanced later, as needed.

2. Use the Right Product

When you build your sales and inventory targets, it needs to be done on different levels of hierarchy (e.g. product, class, category, division). Getting granular like this will help you plan so you’re not over- or under-inventory in specific products. Instead of simply grouping items together under “sweaters,” for instance, you should break them down further into “cashmere sweaters,” “hoodie sweaters,” “sweater dresses” and so forth. This way, you can be more accurate with your open-to-buy by class or category and not end up with way too many items left (over-inventoried) or won’t run out of stock of another item (under-inventoried).

3. Factor in the Right Place

Location matters in retail, and therefore in your sales and inventory projects. When you’re planning your OTB, incorporate the region or individual store, website or brick-and-mortar shop and so forth. This can help you map out products needed in order to round out underperforming and over-performing categories.

For example, consider galoshes. If you plan for your inventory to be spread evenly among all your stores in every region, you’re going to end up with underperforming and over-performing stores. After all, customers in the Southwest have far less need for galoshes than those in the Northwest. So, plan around geography. Galoshes should be heavily stocked in the Northwest (and sales projections significantly higher) than they should in the Southwest. These factors must be taken into account in order to shape an accurate OTB.

4. Set the Right Price

As previously mentioned, you can create an OTB using units, retail dollars or cost dollars to hit certain targets. Oftentimes, when someone is managing physical stores, it makes sense to plan at the unit level since items will be taking up physical space in the stores. If you’re managing warehouses, conversely, it may not matter as much and could make more sense to plan based on dollars. There are also pre-built calculations in Toolio that can help you convert between units and dollars, which can save you a lot of time and frustration — and help you hit margin targets.

Another aspect of setting the right price is planning to strategically spend your OTB to take advantage of special buys from wholesalers, manufacturers, etc. At the same time, you also must make sure your OTB is filled by the time your lead time is up. Let’s say you have a 16-week lead time from most of your partners. If your OTB hasn’t been filled by about four months out, you will be scrambling to fill it (or else you may not be able to get the product anymore).

OTB Limitations

The value of OTB is extensive, but it doesn’t cover every type of planning. Refilling your stock of day-to-day basic products is not the best application for OTB, for instance. Staple items can be managed by using preset minimum and maximum inventory numbers, through an automatic replenishment program. It’s also important to note that OTB should be considered along with other metrics in order to be most useful (e.g. order cycle time, inventory carrying costs, etc.) and not treated as an island.

How Much Inventory Should I Have?

Your OTB calculation will help you figure out how much to buy but sometimes there are challenges that get in the way. One that happens rather frequently is when an organization makes the mistake of not revisiting their OTB, which can throw a wrench in its accuracy. If an order is canceled, for example, your OTB would be larger since you’d have more money to spend. So, you must take the actualized data into account to accurately manage your inventory.

Let’s say you’re outpacing your sales projections for leggings. If you keep an eye on your actualized data, you’ll notice this and will need to re-trend the season since your sales plan wasn’t aggressive enough. Re-trending your season will then increase your receipts plan, which of course impacts your OTB. It’s all connected. Also remember that even if something is over-performing (like leggings), something else is probably underperforming. Maintaining an accurate OTB and the right inventory levels means you have to keep your eye on the real data and continually adjust accordingly.

Free Template + Guide: How to Use Excel for Merchandise Financial Planning

Free Template + Guide: How to Use Excel for Merchandise Financial Planning

Merchandise financial planning is the process of mapping your financial targets into merchandise receipts and sales plan for the year. It helps you capture last year’s performance, create a plan for this year and track your progress against it.

We’ve already covered how the merchandise financial planning process typically works but now the question remains: how do you create a winning plan for your business? Having the right template is the first step. A good template should help you do the following:

  • Input the financial targets you want to hit, i.e. net sales dollars, gross margin percentage and weeks of supply targets.
  • Generate a receipt plan to meet desired inventory levels.
  • Measure actual performance against last year and current year forecasts.
  • Help decide how to tweak marketing, markdown and inventory purchase adjustments, based on current performance.
  • Maintain a centralized source of truth for your plans and actuals.

We’ve created a template to help you do all of this, which you can download for free to plan more effectively and accurately. Below is a step-by-step guide on how you can use it.

To make the process more illustrative, let’s use an example scenario. You had a stellar year last year and have set these goals for the upcoming year:

  • Grow your sales by 10%
  • Increase gross margin by 2%
  • Improve your cash utilization by 15%

Now, let’s dive in!

1. Gather last year’s data

Inputs - Last Year's Metrics

First, you need to pull last year’s sales and inventory data on a month-over-month basis from your systems of record. Sales data is typically exported from a POS system (e.g. Shopify or Demandware) and inventory from an ERP system (e.g. NetSuite or Microsoft Dynamics). Some companies may also store inventory information in spreadsheets or an accounting software like QuickBooks.

Note that we have gathered two key types of information: sales information (in retail dollars, costs and units) and inventory information (in dollars and units) for the end of each month and the beginning of the first month. That’s all you need! Input this information into the gray section in the Inputs tab of your Open-to-Buy template which is shown in Figure 1. Once you enter in all that information and switch over to the Open-to-Buy tab, Figure 2 is what you will see.

Open to Buy - Gross Margin %

You can clearly see the gross margin dollars and gross margin % you achieved along with the other retail metrics pertaining to last year’s performance. Note that this year’s forecasts are the same as last year, since we haven’t added any target information for this year yet. That’s what we will do next.

2. Set your annual targets

Inputs - This Year's Targets

In order to plan for your goals, this year’s targets are added back on the Inputs tab which is shown in Figure 3. Targets are most valuable when considered with respect to historical data. Here we input the targets that align to the goals we previously established:

Goal 1: Grow your sales by 10%

  • Target: Set Sales $ Growth to 10% increase
  • Target: Keep Average Unit Retail (AUR)Growth as 0%, unless there is a good reason to believe that AUR will change. Reasons for this could be, changing the product mix, anticipating inflation, planning reducing markdowns, etc.

Goal 2: Increase gross margin by 2%

  • Target: Set Gross Margin % Diff from LY to 2%. This indicates that we are planning to improve our profitability, which could be achieved by changing product mix, getting better deals from suppliers or reducing markdowns.

Goal 3: Improve your cash utilization by 15%

  • Target: Set weeks of stock (WOS) values for each month as 15% lower than what we had last year. This will indicate that we are planning to increase our inventory turnover.
  • Target: Set the beginning of plan inventory targets, i.e. how much inventory in dollars and units we are planning to start the year with. This typically matches your EOP inventory from the previous year.

Once you input the targets in the Inputs tab, Figure 4 is an updated view of how the Open-to-Buy tab will look.

Open to Buy - Initial Merchandise Financial Plan

Now we have this year’s forecast rows populated, and the % Var LY values (i.e. how much we differ from last year) are nicely flowing in. You can also see that our quarterly, half-year and annual aggregations are automatically populated, and we have an annual sales target that is 10% more than last year. At this point, we have a merchandise plan for the upcoming year in place. This will help us create a receipt plan so we know how much inventory to buy for each month, which you can also see on the Open-to-Buy tab.

Now that we have a plan, what next? The forecasts help us create an initial receipt plan pre-season, but after each month within a season, we need to actualize the data to see how we are performing against the plan and make adjustments as we get new information. That’s what we will cover next.

3. Add your actuals at the end of each month

Starting with February, once the month is over, pull that month’s selling reports from your POS and inventory systems and add the actual sales and inventory metrics in the Inputs tab of the template. See Figure 5 below for what it would look like.

Note that these metrics from this year are the same data points we pulled from last year’s reports to import in the Inputs tab which helped us build the initial merchandise plan. Once the actuals are added, let’s go back to the Open-to-Buy tab one last time to see how the new actuals have impacted our plan.

Open to Buy - Sales $ Actualized

In Figure 6 we see that the first month has been actualized, i.e. completed. We also see that the Sales $ Act is 8% above what we forecasted and 19% above LY, which is superb! We first celebrate and then figure out what that means for our business. Now let’s see how this impacted our gross margin and the inventory positions.

Open to Buy - Gross Margin %

In Figure 7, we are able to see that the first month of Gross Margin % values are automatically updated , and our margin is almost the same as expected. Finally, we move on to the end-of-month inventory section.

Open to Buy - EOP (End of Plan)$

In Figure 8 we see something interesting which should cause you to take action. We see that our Inv EOP $ % Var Fcst is -30%, i.e. we ended the month with 30% less inventory than we were anticipating. This, of course, is because we sold more than we were planning to. If we want to sustain this high sales trend, we will need to chase more inventory and bring in more receipts to get us back to the planned inventory levels. That takes us to the last, and probably the most important section, the Open-to-Buy row at the bottom of the sheet.

4. Adjust your receipt plan as you actualize each month

The Open-to-Buy $ row in Figure 9 shows us how much more inventory is required to bring in to catch back up to our original merchandise plan. Note that the same number, i.e. $806K is repeated month after month. That is because, unless we bring in more inventory, we will be behind our inventory plan for the entire year. What we need to do is to figure out when we can bring in more products, which will be dependent on the suppliers’ lead times, and put in a receipt adjustment back on the Inputs tab.

Inputs - Receipt Adjustments

Let’s say that in this scenario we can bring in $750K more inventory in the month of March thanks to a super fast supplier. We add this number to our receipt adjustments shown in Figure 10 above, which should get us closer to our anticipated inventory position. Let’s look back at the Open-to-Buy tab to see the impact of the new receipts.

Open to Buy - Updated EOP (End of Plan)$

In the updated Open-to-Buy tab in Figure 11 which reflects our receipt adjustment, this additional inventory puts us closer to plan at the end of March, deviating from the forecast by only 3%. Without the receipt adjustment we were trailing forecasts by 37% which you can see in Figure 8.

That’s it for February! At the end of each upcoming month, we would repeat the actualization and adjustment to make sure we are staying as close to our merchandise plan as possible. This helps us meet our financial goals and keep our customers happy.

To summarize the steps we just walked through:

  1. We gathered historical sales and inventory data
  2. We set the annual targets to prepare a financial plan
  3. We actualized the data at the end of each month
  4. We made adjustments to our receipts plan to stay on course

Now you’re ready to create a winning merchandise financial plan!

Sounds like a lot of work?

We get that. That’s why we’ve designed Toolio to streamline this planning process. We centralize your data, automate your workflows, and provide you actionable insights for your merchandise financial plan. If you’re ready to see how we can make your merchandising better, request a demo of Toolio.

Hub&Spoke»

  • – доля продаж данного товарного направления (группы) в общем объеме продаж;
  • – торговая наценка и валовая прибыль по ассортиментной группе;
  • – скорость обращения товарных запасов в распределительном центре;
  • – исходная цена закупки;
  • – качество продукции и сервисная поддержка поставщиком;

  • – инфраструктурные подразделения компании «ТРАСТ»: собственным распределительный центр (РЦ) в г. Москве, собственный автопарк (для доставки товаров в розничные магазины Москвы), консолидационный склад экспедитора в Финляндии;
  • – поставщики: дислоцирующиеся в Европе (импорт), российские поставщики;
  • – потребители: собственная сеть розничных магазинов в Москве;

  • – общие продажи на уровне товарных групп;
  • – частота поставок от поставщика;
  • – время доставки от РЦ до магазинов;
  • – действующие требования по организации хранения, комплектации и грузопереработке на РЦ;
